Stored answers require lookup; bounded policies require rules; predictable sequences require workflows. Reasoning is for recurring judgment with multiple feasible options.

Treat reasoning as a controlled system

Case context, deterministic logic, analytics or optimization, bounded AI assistance, authority, and a decision trace should work together.

Make recommendations inspectable

Show evidence, assumptions, excluded options, trade-offs, authority, and expected outcome. When evidence is insufficient, the system should be able to return “no decision.”

Earn wider authority with evidence

Progress from observation to preparation, recommendation, and approval routing before considering bounded execution with monitoring and rollback.

Representative exception

A supplier delay can have several defensible responses.

A workflow can open and route a four-day supplier delay, but the team still has to choose among expediting, reallocating, substituting, rescheduling, or accepting delay while balancing service, cost, production impact, and risk.
